CX Optimization Checklist for Commerce

Summary

Most CX audits produce surface-level observations that don't change anything. This checklist focuses on the friction points that actually kill conversions, and the structural gaps that prevent teams from fixing them.

Auditing the Wrong Things Wastes Everyone's Time

CX optimization work stalls because teams audit the wrong things. They screenshot competitor checkouts. They note that "the mobile nav feels clunky." They produce a deck with fifty observations and no prioritization.

The real value in a CX audit comes from identifying the moments where customers abandon, hesitate, or lose trust, and understanding why the organization hasn't already fixed those moments.

This checklist is structured around the areas that matter: the path to purchase, checkout and payment, post-purchase experience, and personalization maturity. Use it to guide stakeholder interviews, data requests, and session analysis.

Skip any question you could answer with a five-minute site visit. Focus on the ones that require digging.


Conversion Path Assessment

Where Traffic Leaks Before Intent Forms

  • What percentage of sessions include a product detail page view but no add-to-cart? Where does that drop-off cluster by entry point?
  • Which landing pages have the highest bounce rates relative to traffic quality (paid vs. organic, branded vs. non-branded)?
  • Are there product categories where conversion rate is significantly lower than average, and does the client know why?

What Happens When Search Fails

  • How do customers currently recover from a failed search? Is there a defined fallback experience or just "no results"?
  • What's the gap between what customers search for and what the search index returns? Has anyone reviewed search term logs in the last 90 days?
  • How many clicks does it take to reach a PDP from the homepage for the client's top 10 SKUs? Is that number intentional or accidental?

Why PDPs Aren't Closing the Sale

  • What information do customers need before purchasing that isn't visible above the fold on mobile?
  • Are there SKU-level patterns in abandoned carts, specific products with high add-to-cart but low checkout completion?
  • How is inventory availability communicated? Does the messaging change behavior (e.g., urgency) or just inform?

Checkout and Payment Assessment

Where the Funnel Breaks Down

  • What's the drop-off rate between each step in the checkout funnel? Is anyone actively monitoring this weekly?
  • Does the guest checkout experience differ meaningfully from the account checkout? In what ways, and why?
  • How many form fields are required to complete a purchase? How many of those fields have validation that causes errors?

Payment Failures and Trust Gaps

  • What payment methods are offered, and which are actually used? Is there a gap between what's available and what customers expect?
  • Where do trust signals appear in the checkout? Are they visible without scrolling on mobile?
  • How does the client handle payment failures? Is there a recovery path, or does the customer just get an error message?

Carts That Never Convert

  • What's the average time between add-to-cart and checkout initiation? Does that vary by device or customer segment?
  • How are cart abandonment emails triggered? What's the logic, and what's the recovery rate?
  • Can customers save a cart without creating an account? If not, how many carts are lost to session expiration?

Post-Purchase Experience Assessment

Whether Confirmation Emails Actually Confirm Anything

  • What information is included in the order confirmation email? Is it sufficient for a customer to track their order without logging in?
  • How many transactional emails does a customer receive between order and delivery? Are they useful or just noise?
  • What happens when a shipment is delayed? Is the communication proactive or reactive?

Returns That Drive Customers Away

  • How easy is it for a customer to initiate a return without contacting support? What's the actual completion rate?
  • What's the average resolution time for order-related support tickets? Does the client track this by issue type?
  • Are returns and exchanges handled by the same system as purchases, or is it a disconnected process?

Re-Engagement That's Based on Actual Behavior

  • What triggers a replenishment reminder or reorder prompt? Is it based on purchase history or just calendar time?
  • How does the client define a "lapsed" customer, and what happens when a customer hits that threshold?
  • Is there any tracking of post-purchase NPS or satisfaction? If so, how is that data used?

Personalization Maturity Assessment

Whether There's Data Worth Personalizing From

  • What customer data is actually collected and unified? Is there a single customer view, or are profiles fragmented across systems?
  • Which behaviors are tracked and available for segmentation? Is that tracking consistent across web, mobile, and email?
  • How long does it take to act on a new data point (e.g., a customer browses a category for the first time)? Is personalization real-time, batch, or manual?

What's Personalized and What's Just Labeled That Way

  • What is currently personalized on the site? Product recommendations, content blocks, pricing, navigation, where does it start and stop?
  • How are personalization rules created? Is it a business user workflow or does it require engineering?
  • What's the fallback experience when personalization data isn't available? Is the default experience optimized or just generic?

Whether Anyone Knows If It's Working

  • How does the client measure personalization effectiveness? Is there a control group, or is everything always-on?
  • Which personalization efforts have been deprioritized or abandoned in the last year? Why?
  • Is there a documented roadmap for personalization investment, or does it happen opportunistically?

Turning Answers Into Decisions

A checklist is only useful if it leads to decisions. After working through these questions:

  1. Identify the gaps that matter. Not every issue is worth fixing. Focus on the ones tied to revenue, retention, or operational cost.
  2. Trace each gap to a root cause. Is it a technology limitation, a process failure, or a prioritization problem? The fix depends on the cause.
  3. Connect findings to objectives. Every recommendation should link back to something the client already said they care about.
  4. Document what you don't know. If a question can't be answered, that's a finding. Missing data often explains missing action.
