How to Evaluate Data Maturity Before a Replatform

Data Problems Surface Too Late Because Nobody Assesses Them Early

Most discovery processes focus on features, integrations, and stakeholder wishlists. Data gets treated as a migration task, something to figure out later.

This is a mistake.

Data problems show up during implementation when someone asks "where does this field come from?" or "why do we have three conflicting customer records?" By then, timelines are set, budgets are locked, and everyone scrambles.

Teams don't lack awareness, they lack a structured way to assess data early, when it can actually inform decisions.

The Five Dimensions of Data Maturity

Evaluating data maturity means looking at five distinct areas. Each one can independently create risk, and most replatforms have problems in at least two.

1. Can Anyone Actually Explain the Data Model?

This is the foundation. Can the current team explain how data is structured, where it lives, and how entities relate to each other?

What to assess:

  • Is there documentation of the current data model?
  • Are relationships between entities (customers, orders, products, etc.) clearly defined?
  • Do different systems use the same definitions for the same concepts?

Common failure point: No single source of truth for entity definitions. "Customer" means something different in the CRM than it does in the commerce platform. These conflicts don't surface until data transformation begins.

2. Bad Data Migrated Is Still Bad Data

Bad data in a new platform is just bad data in a more expensive system.

What to assess:

  • What percentage of records are complete and accurate?
  • Are there known duplicates, orphans, or stale records?
  • Is there an existing process for data hygiene?

Common failure point: Teams assume the new platform will "fix" data quality issues. It won't. If there's no cleanup plan, budget for one, or plan for post-launch problems.

3. You Can't Migrate What You Can't Find

Most organizations underestimate how many systems hold relevant data.

What to assess:

  • How many systems contain customer, product, or transactional data?
  • Which systems are authoritative for which data types?
  • Are there shadow systems (spreadsheets, local databases) that hold critical information?

Common failure point: Discovery identifies the "main" systems but misses secondary sources. Then, three months into implementation, someone says "what about the data in that Access database marketing uses?"

4. How Data Flows Matters as Much as What Exists

Data maturity isn't just about what exists, it's about how it moves.

What to assess:

  • How is data currently synchronized between systems?
  • Are integrations real-time, batch, or manual?
  • What breaks when an integration fails?

Common failure point: Teams map the new integration architecture without understanding the current one. Legacy integrations often have undocumented dependencies. Cutting them over without understanding them creates downstream chaos.

5. Identity Resolution Won't Fix Itself

For commerce and marketing-heavy replatforms, customer data platforms and identity resolution are critical.

What to assess:

  • Is there a unified customer profile, or is identity fragmented across systems?
  • How are known and anonymous users linked?
  • What's the current approach to consent and data governance?

Common failure point: Assuming the new platform's native CDP capabilities will handle identity resolution automatically. They won't, not without clean upstream data and a defined identity strategy.

How to Score Each Dimension

For each of the five dimensions, assign a maturity level:

What This Assessment Should Produce

A proper data maturity evaluation should result in:

  • A data inventory, every system, every data type, every owner
  • A gap analysis, where documentation, quality, or governance is missing
  • A risk register, specific data issues that will affect migration
  • Recommendations, what to fix before migration, what to fix during, what to defer

This isn't a one-page summary. It's a working artifact that informs architecture decisions, timeline estimates, and resource planning.
