Process & Methodology
Do you have a defined discovery framework, or does each engagement get invented from scratch?
A framework doesn't mean rigidity. It means your team knows what phases to expect, what inputs to collect, and what outputs to deliver, before the project starts.
Can you explain your discovery methodology in under two minutes without referencing a specific past project?
If your process only exists in the context of past work, it's not a process. It's pattern memory.
When discovery runs long, do you know why, or does it just happen?
Scope creep in discovery usually comes from unclear boundaries, not complex problems. If you can't diagnose the cause, you can't prevent it.
Do you distinguish between discovery for strategy vs. discovery for implementation scoping?
These require different depths, different stakeholders, and different outputs. Conflating them leads to misaligned expectations on both sides.
Stakeholder Orchestration
Do you have a standard method for identifying and prioritizing stakeholders before kickoff?
If stakeholder mapping happens in the first working session, you've already lost time and credibility.
How do you handle conflicting input from stakeholders with equal authority?
"We'll figure it out" is not a method. Neither is defaulting to whoever speaks loudest.
Do you capture stakeholder input in a structured format, or in meeting notes and email threads?
Unstructured input decays fast. Two weeks later, no one remembers what was said, by whom, or why it mattered.
Can you trace a final recommendation back to specific stakeholder statements?
If not, your findings are interpretations, not evidence-based conclusions.
Tooling & Systems
Where does discovery data live during an engagement?
If the answer involves three or more tools (Docs, Sheets, Miro, Notion, email), you've already fragmented your context.
Can a new team member pick up a discovery engagement mid-stream without a lengthy handoff?
If everything lives in someone's head or a messy folder, you've built a single point of failure into your process.
Do your discovery outputs generate from structured data, or are they manually assembled in slides?
Manual assembly is slow, error-prone, and disconnected from the source. It also makes updates painful.
How do you version control findings as new information emerges?
Discovery isn't a snapshot. It's a living process. If your tools don't support iteration, your outputs will lag behind your understanding.
Team Capability
Who owns discovery on your team, and do they have dedicated time for it?
Discovery run by someone juggling three other projects gets compressed or deprioritized.
Do your discovery leads know how to facilitate, or just how to ask questions?
Facilitation is a skill. It involves managing group dynamics, surfacing conflict, and keeping sessions productive. Domain expertise doesn't guarantee it.
Can your team translate discovery findings into technical architecture decisions?
If discovery stays abstract, it doesn't connect to implementation. Someone needs to bridge the gap.
Do you train new hires on your discovery process, or do they learn by watching?
Observation isn't onboarding. If your process isn't teachable, it isn't scalable.
Outputs & Deliverables
Do you have a standard set of discovery deliverables, or does each client get something different?
Customization is fine. But if every engagement produces a completely different artifact, you're not running a service, you're doing bespoke consulting.
Are your deliverables structured for client decision-making, or just comprehensive documentation?
Comprehensiveness without hierarchy overwhelms clients. They need clear options, tradeoffs, and recommendations, not 80 pages of findings.
Can your discovery outputs feed directly into your implementation planning process?
If the handoff from discovery to delivery requires "translating" your own findings, you've created unnecessary friction.
Do you know which discovery outputs clients actually use after the engagement ends?
If you've never asked, you might be producing artifacts no one references.
Using Your Answers
If you answered most of these clearly and confidently, you're ahead of most agencies. Focus on optimizing what's already working.
If you found gaps, prioritize them by impact. Stakeholder orchestration and output structure tend to have the highest leverage, fix those first.
If you struggled to answer more than half, you're not ready to sell discovery as a productized service. You're selling consulting hours dressed up as methodology.
That's fine, but know the difference.
